Dean Hall,
I'd like to start this off by saying man, what a fucking game. I'm 30 hours in and I'm loving it. I had no idea I wanted a game like this, but good lord did I.
A huge thank you to you and your team. You guys are clearly dedicated, passionate and immensely talented. You've created something incredible and you should be proud!
But sadly, I think all of that passion and talent probably feels the same way I do: This release could have been so much better. So, so much better.
It's time we talk about what's wrong with current financial model of most software development: The legal system. Regulation almost always follows abuse. Icarus is an amazing game, with a truly fucking horrific first step. This is true of so much software, and enough is enough now. There are laws about what happens when you take someone else's money and clearly it's time to start wielding them. Icarus's infractions are comparatively minor, but it's also a great test case. Good game, poorly delivered. Should we forgive the first few iterations as they work out the kinks? Should there be penalties to dissuade poor software, that is also delivered poorly? i.e: does the initial launch of a software product carry legal burdens that are mandatory?
This is a tricky question. On the one hand: Yeah, obviously, I want what I paid for. On the other hand, I don't want to cripple the existing delivery mechanisms. If you can't deliver what I paid for now, but give it to me later via remote content delivery then I'm OK with that. But then you kind of have to, and that's where I feel the law lags behind. Apparently it's possible one can just not deliver the whole thing and walk away, as you did with DayZ. That's a problem across the software spectrum. No more, I say.
As a software engineer, what I see here is a passion project that you and your team genuinely care about. And that makes me sad. So very sad. And also a lot angry, because I am not playing the game you created in the manner you intended nor the manner that I believe I purchased. I hope that makes you sad too, but only in the sense of I know what it's like to create something that you care deeply for that doesn't meet the expectations of the people it was created for. It hurts.
But this isn't the first time I've taken a gamble and bet on you and your idea. You left me high and dry with DayZ and I haven't forgotten that. Not many companies need to say "we didn't take the money and run", and still Eugen Harton offered that up, unprompted. We can debate the specifics and intent, but it's hard to argue that's not what happened. You got paid, then you got out. I don't imagine it was easy for you to hand over DayZ, I think you had to. And I don't think you've learned anything from it.
There are an unbelievable amount of elitists in the programming world. "Modding isn't programming! Neither is web development! Only C is the real king!" and I'm not gonna feed into any of that. Code is code, it speaks for itself. You started out somewhere and you've been working hard to go in a direction that's meaningful to you. Congratulations man, you're doing well it seems. Lord knows I couldn't deliver something like Icarus. Don't listen to the script kiddies / arm chair developers who can't even implement a bubble sort, everyone's journey is different and it's impossible to validate (and thusly invalidate) anyone based on their path. Delivery is what counts.
And so I'm sure you can see the problem I'm alluding to.
You have a long, long way to go until you can call yourself a true professional in this field. I know that because I am. I have been doing this for a decade. I'm only just getting the hang of what it means to write software professionally (i.e with someone else's money) but I also recognise I've had mentors to teach me (and direct contact with the people paying), so my journey is not really comparable but still, it's not unreasonable to have this expectation of you.
I'd also like to say thank you and well done for all the post-launch patches. That helps to restore faith in your intentions. It gives me enough to believe you didn't want to be in this position and you're making the most of a bad hand. Partly your own fault though, and I think there are some deserved criticisms of this is a paid for product. They're harsh, but I think they're fair. I'm also just a dude on the internet, I'm trying to remember the human here, so please don't take this as a value judgement of you, your ability (or any one of the members of your team!) as a whole, but rather a judgement on the execution of your responsibilities. Which I am entitled to, given you took my money :)

  1. Not your money, not your circus. Simple. This is the allure of indie development. The second you take someone else's money, you elevate their opinion greatly, because it's no longer your product and you introduce expectation and, similarly, take on commitment. You failed, spectacularly I might add, with delivering DayZ. You failed again with Icarus. You took my money on the promise of a car and delivered me a scooter who's parts you will continue to replace until it is a car. No, that's not the same thing, and that is potentially fraud. Please don't break the internet because you took advantage of remote content distribution to cover your failures in project management. Intention is irrelevant when it comes to fraud. I mention this so you understand the gravity here, you clearly missed this the first time round. You're a big boy, you need to own up when you drop the ball, lest the legal hammer be dropped on you. Easily avoided with upfront honesty, but here I (and a great many commenters) do not understand the consequences of doing that (like how much weight publishers have and their ability to muzzle). I think it's manageable though, has happened many times in the past. Best thing to do here is speak up (common theme, you will find).
  2. This is a big one: Learn when to shut the fuck up. I appreciate the desire to give feedback during an outage. "We're investigating, we think it's A but will provide feedback as we learn more" is all I want to hear until you have evidence. Take this nugget of nonsense as a prime example, taken from your discord during one of the outages allegedly caused by the DB/persistence layer: - "its not a load issue as such, we invested very heavily in our SQL side. best money can buy, totally maxxed out". This statement is flatly wrong. Investing in hardware does not solve shitty code. Given you are (likely) using an established database, the problem is you and your implementation. I've seen postgres search a space of billions of entities in milliseconds. Now watch the rant I can go on because you decided to post that rubbish: Databases are incredibly specialised and complex pieces of software. Hardware is a part of the puzzle yes, but design is equally important (if not more so). Did you index your tables? Are your queries resulting in table scanning? What does your lock contention look like? How are you pushing data to the database? Distributed microservices with 0 awareness of each other? Pooled datasource from a gatekeeper? I could go on and on and on, because there are MANY implementation details that are affected by load, hardware is a tiny slice of the pie. All you've accomplished here is to give me just enough information to form my own narrative. And now I have one of 2 suspicions: You don't know what you're talking about or you don't take this seriously enough to provide accurate feedback. Odds are, other do now too. Neither of these possibilities are great. What's worse: I actually know a thing or two about building systems of scale. Some keyboard warrior that can't differentiate a logic gate from a logical process is just going to fuck up the point you were trying to make, and that will make it around the world before you even know you need to provide clarity. Knowing when to shut the fuck up is an invaluable life skill in this field, plenty of software engineers can attest to that.
  3. It's fine that estimates are inaccurate. That was one of the driving factors of the agile movement. It's not fine to not provide the feedback your are responsible for. The agile manifesto was written a little over 20 years ago, so what's your excuse? (Many developers will decry Agile as awful but we're not talking about that, we're talking about business engagement, and Agile is popular because it does it well). Looks to me that you hit the same wall many grassroots projects do: out of time/money. Using a launch to fund the delivery of the thing you're launching is asking for a legal investigation. I hope it comes, too, as it seems software studios need to be guided on how to manage these expectations in general. We all suck at it, good lord. We're a newish field, lots of issues to iron out. Honestly, I'd prefer it to be an EA or Oracle who go through it first and honestly I would be a whole let less angry if you had released it on sale clearly stating the reason for the sale was you were unable to release the product that was promised and you need the funds to bridge the gap. I kinda feel like you did the sale as a way of pre-emptively apologising or making amends, but I also don't want to give you the benefit of the doubt. You just don't deserve it anymore, Dean. In my eyes: you also owe the early investors their money back or some compensation in some manner and the lack of engagement with them is another reason the law should get involved. We and our money are the whole reason this product was created. "But the investors/publishers/others gave them the start up cash!" Yes, so they could reap their returns on sales, paid for by us. MUCH bigger numbers. Try pulling this crap in another field, you will be swimming in so much legal paperwork before you smell the shit all over the fan. When people say "20 somethings can't be CEOs" this is exactly what they're referring to: amateur hour. Incredibly naive, immature and utterly unrealistic approach. Many things to reflect on.
  4. On that note: The fact that one can release improvements after the fact may be the only saving grace for software in this light, and you specifically have done a great job here (many complaints about the technical approach to your patching system though!). But, clearly, the law needs to mandate those improvements. I suspect you're developing the DLCs/expansions instead of dedicating this new cash injection to deliver the thing it was meant to in the first place! You could do a LOT of redemption by releasing a legally binding commitment to deliver those features without additional charge, or there might be a way to refund people such that you didn't technically charge them for those features and as such you can charge them for the DLC. Or just give us the the DLC for free. I'd be fine with that. But think carefully here and move with intent. You lose all legitimacy when your hand is forced, so act first.
Despite all of this: I hope you don't give up. I don't want to see you or the company crucified, I want to see you deliver the product you imagined, because man oh man that must be one fucking awesome game!
The fact I can enjoy this game in spite of my opinions about you suggest I'm wrong about something, maybe even everything, but that's why I'm writing this. I don't expect you to reply (reddit is the worst, save your sanity man), but I really hope this strikes at least some chords with you. I want to believe in you and this game, but buddy you have to do the work now to show me I'm not being taken for a fool. I know, I just do, that this is not what you wanted to give us.
